Estimate, Then Reconcile

Use estimates to preserve momentum under uncertainty, but never promote a guess into a fact. Replace it when real data arrives and repair whatever the provisional decision disturbed.

Spacecraft design carries an unnerving rule: in an emergency, guess. Waiting for certainty can be worse than acting on an imperfect number—but only if the guess comes with an obligation to revisit the damage.

A guess is a bridge, not a destination

Uncertainty creates two separate jobs. First, choose a workable value now: an estimate when there is time to reason, a guess when urgency removes that luxury. Then preserve its provisional status so new evidence can trigger an update. This is more disciplined than merely following your prior, because the initial judgment is explicitly expected to yield to better numbers. It also differs from detaching from an outcome: you may release your demand that the forecast be right, but not your responsibility for its consequences.

Provisional decisions can quietly become permanent

The principle breaks when nobody records what was estimated, watches for the real number, or owns the cleanup. Then speed is no longer disciplined uncertainty; it is an unsupported assumption hardening into policy. Nor does urgency excuse spreading a weak estimate as settled fact—the concern behind epistemic-friction.

Put a reconciliation trigger on the estimate

Tomorrow, when a missing number blocks a decision, write down the estimate, the decision it enables, who will replace it, and the event or date that triggers review. When the actual figure arrives, compare it with the guess and explicitly repair any downstream budget, schedule, promise, or design choice that changed.
