A payoff matrix exposes the structure of a strategic choice by mapping every combination of players’ actions to their respective outcomes. It reveals when individually tempting moves produce a collectively worse result.

Two prisoners can both reduce their jail time by trusting each other—yet each has a tempting reason to mistrust, leaving both worse off. The paradox becomes visible only when all four combinations are placed side by side.

The trap is in the crossed incentives

Write one player’s options as rows and the other’s as columns, then put both outcomes inside each cell: trust/trust, trust/mistrust, mistrust/trust, and mistrust/mistrust. You can now inspect a decision from two perspectives at once: what creates the best joint result, and what looks safest or most rewarding to each player given the other’s possible move.

The matrix exposes the mechanism of the prisoner’s dilemma. Mutual trust improves the collective outcome, but mistrust protects or rewards an individual against someone who trusts. When both follow that private temptation, they arrive at mutual mistrust and longer jail terms. The bad outcome is produced by the incentive structure, not necessarily by stupidity or malice.

The jail-term table shows why evaluating “trust” or “mistrust” in isolation is misleading. Each action’s value depends on the other prisoner’s action; the relevant object is the combination, not either choice alone.

A matrix is only as true as its payoffs

The table clarifies the game you specify; it does not prove that you specified the real game. If you omit consequences, misjudge what either player values, or treat a repeated relationship as a one-time encounter, the neat cells can conceal rather than resolve the decision. Repeated play may instead require the lens of the Iterated Prisoner's Dilemma.

Draw the other person’s outcome too

Before tomorrow’s negotiation or coordination decision, make a two-by-two table: your two plausible actions against the other party’s two plausible actions. Put both parties’ outcomes in every cell, then mark the individually tempting cell and the best joint cell. If they differ, stop arguing about goodwill and look for a commitment, rule, or reward that changes the payoffs.
