Vendor lock-in captures value by making a necessary complement proprietary: after adopting the base product, customers cannot replace the complement with a cheaper substitute.

A Gillette blade fails on another company’s razor by design. The inconvenience is not incidental: compatibility would let blade makers compete across handles, turning Gillette’s blades into someone else’s interchangeable complement.

Control the interface, constrain the substitute

The base product creates recurring demand for a complement, but the proprietary interface decides who may satisfy it. Once the customer owns the base, incompatible alternatives cease to be practical substitutes. That protects the controlled complement from platform-commoditization and preserves the vendor’s pricing power. The lock therefore sits not merely in the product, but in the boundary between two products that must work together.

Where it shows up

The razor-and-blade boundary

Gillette keeps its blades tied to its own razors so they cannot become complements to a rival’s base product. The same goods that cooperate in use also compete under a shared-budget-constraint: control of compatibility helps determine which seller captures the customer’s continuing spend.

Lock-in lasts only while the boundary holds

This mechanism depends on customers needing the proprietary complement and lacking an acceptable compatible alternative. If interoperability spreads, the complement can become interchangeable; if another base product is attractive enough, the entire bundle faces competition. Proprietary design is therefore distinct from a durable unique-selling-proposition: restriction can preserve value, but it does not by itself create superior value.

Map the dependency before adopting

Before buying a base product, list every recurring complement it requires and check whether each can be sourced from multiple vendors. Treat a proprietary interface as part of the lifetime price, not as a minor technical detail.
