Systems with many independent decision-makers can survive local errors because no single mistake controls the whole system. Centralized efficiency becomes fragile when one decision can redirect everything at once.

A dictatorship can look extraordinarily coordinated—until one bad decision sends the entire country in the wrong direction and the whole arrangement collapses. The same control that eliminates disagreement also eliminates independent recovery paths. Central planning has turned one person’s error into everyone’s error.

Errors need somewhere to stop

Decentralized systems distribute both judgment and failure. Different actors try different responses; weak trials can fail locally while stronger ones persist. This matters because no decision-maker has complete information, so adaptation depends less on finding an infallible planner than on preventing any one fallible planner from controlling every trial.

Centralization reverses that logic. It can remove duplication and accelerate execution, but it also correlates mistakes: the same decision propagates everywhere. Decentralization preserves variation, which gives the wider system alternatives when one path fails. That is the crucial system property—not that each actor is wiser, but that their errors are less likely to become universal.

The dictator’s single bet

A dictatorship concentrates direction so completely that one mistaken choice can steer the whole system off course. What appears to be decisive coordination is also a lack of parallel experiments and fallback routes.

Variation is not coordination

Decentralization does not guarantee good outcomes. Independent actors can still create coordination-failures, and problems requiring several groups to move together may become a multi-sided-coordination-problem. The model applies when local trials can remain contained and successful approaches can spread; it weakens when one actor’s experiment imposes irreversible costs on everyone else.

Shrink the blast radius

Before imposing one solution across an entire organization, divide the decision into a few bounded trials with different owners. Specify what each trial may affect, what failure would look like, and when its results will be compared; then scale the strongest result instead of making the whole system absorb the first guess.
