Success Is Mostly Luck (Survivorship Bias)

Success can look like skill when we inspect only the winner. Across enough random attempts, chance produces remarkable streaks; survivorship bias then hides the losing field that made those streaks probable.

Ask 32 people to pick stocks at random and eliminate the losers each year. Five years later, one person remains—with five consecutive winning picks and the appearance of a market genius.

The missing denominator

Randomness becomes impressive at scale. Each participant is unlikely to sustain a long streak, but when many participants try in parallel, someone can do so by chance. Attention then fixes on that survivor while the failed paths disappear from view. We explain the visible result through talent or method because we no longer see the full field that generated it. The error is not believing skill exists; it is treating an exceptional outcome as sufficient evidence of skill.

The accidental stock-picking genius

The survivor's record is real, but it cannot distinguish forecasting ability from a streak that the 32-person setup was built to produce. The same five wins mean something very different once the 31 discarded records return to the comparison.

Luck does not erase skill

Survivorship bias warns against inferring ability from outcomes alone; it does not prove that every winner is merely lucky. Skill becomes more credible when performance persists against an appropriate baseline, across fresh attempts, and after the failures—not just the celebrated survivor—are counted.

Reconstruct the losing field

Before copying a successful person's method tomorrow, write down the denominator: how many comparable people attempted it, how many failed, and whether the winner repeated the result on a new set of trials. If you cannot recover that field, treat the success story as a possibility—not a recipe.
